When Japan imported the concept of “efficiency,” as with many other ideas, we expressed it in Kanji. Interestingly, there are two distinct “efficiencies” in Japanese.
The second symbol in both idioms represents rate, ratio, or percentage. Therefore, the distinction between the two idioms lies in the first symbol, which we will explore further. Understanding these symbols will empower you to apply the concept of efficiency in practical contexts.
🔹 Kou-Ritsu 【効率】: Efficiency as Output ÷ Input
The first symbol is Kou 【効】.
This character concerns the effect or impact on results. Kou 【効】 means that some things worked and produced good results. It also means to earn credit. The left side of the symbol is 【交】, which means “to exchange.” The right side, 【力】, means power. The symbol represents the exchange of energy. It is probably the best choice for directly translating the word “efficiency.” (The original shape of the symbol is not this; therefore, the meaning is slightly different.)
In this sense, efficiency is understood as the ratio of output to input—how much result you get for the resources you put in.
When people talk about efficiency in this way, they are often asking questions like:
How can we get more output from the same inputs?
How do we reduce waste — time, money, people, materials?
How do we increase the “effect” of our efforts?
This is the classic, almost mechanical view of efficiency: improve the fraction, get more results with fewer resources.
🔹 Nou-Ritsu 【能率】: Efficiency as Productive Progress Over Time
The second symbol is Nou 【能】.
This character is about ability or doing good work — being capable, talented, or effective at what you do. It is about the capability to execute. Here, efficiency is about how smoothly and productively work progresses within a given time frame.
This version of efficiency leans more toward questions such as:
How well are we using the time we have? Or isn’t there a better use of time?
Are people able to do good work without Muri (Illogical steps) and Mura (Fluctuation)?
In other words, Kou-Ritsu focuses on the exchange ratio, whereas Nou-Ritsu focuses on the progress of work over time.
Youichi Ueno picked up this translation and started using Nouritu. (Blog about Ueno is here.)
Ueno was an early adopter of Taylor’s “Scientific Management” in Japan. He called his activity “Nouritu way,” which became popular in Japan.
(Note: These definitions aren’t strictly standardized in Japan, and many people use the terms differently. In cases like this, it’s helpful to follow the nuance of the Kanji characters themselves.)
Which Efficiency Did Taiichi Ohno Care About Most?
So, which kind of efficiency did Taiichi Ohno — the architect of the Toyota Production System — talk about more often?
He did use both terms, but one appears far more frequently in his thinking and practice.
That term is Nou-Ritu.
But his meaning wasn’t exactly the traditional Japanese sense.
Ohno’s Twist: Nou-Ritsu and Takt Time
Normally, Nou-Ritsu means producing more within a certain time period. It’s a broad idea: get more done in an hour, a day, a week.
Ohno made that idea much sharper.
He defined “time” very specifically as takt time – the time required to produce exactly one unit to meet customer demand.
If customers need one car every 60 seconds, then the takt time is 60 seconds. For Ohno, efficiency (Nou-Ritu) meant:
How much more value-adding work can be done within the takt time without overburdening people or creating Muda?
This is a subtle but powerful shift. It’s no longer just “do more in an hour.” It’s “complete each task in a stable, repeatable rhythm that matches demand.”
Efficiency becomes less about squeezing people and more about designing a system where:
Work is leveled and predictable.
Flow is smooth.
Problems become visible quickly.
Why the Definition of “Efficiency” Matters
Here’s the key lesson:
When someone says “efficiency,” always ask, “What do you mean by efficiency?”
Because depending on the definition, your actions — and your outcomes — will be completely different.
Once you have that clarity, you can:
Align on what you’re actually trying to improve.
Choose meaningful, consistent metrics.
Design better processes that support the right kind of efficiency.
Avoid letting “efficiency” turn into a vague, feel-good buzzword that justifies any decision.
Without that clarity, two people can say “We need to be more efficient” and actually mean completely different things. One might be thinking about cutting costs. Another might be thinking about improving flow. A third might be thinking about automating everything.
Same word. Different worlds.
Of course, these two words are not distinctively separable. As each process’s Nouritu (Progress within takt time) improves, the Kouritu (Efficiency of resources) improves. Having said that, Ohno was not asking for Kouritu over Nouritu.
Closing Thoughts
Language shapes how we think and what we notice.
The Japanese distinction between Kou-Ritu and Nou-Ritu — and Taiichi Ohno’s specific use of Nou-Ritu tied to takt time — is a reminder that “efficiency” is not a single, simple idea.
So the next time you hear the word “efficiency” at work, don’t just nod along.
Ask this simple question:
“What efficiency are we talking about?”
That small question can lead to clearer thinking, better conversations, and ultimately, better systems.
